Express Car Wash KPIs
You don't need a dashboard full of vanity metrics. You need eight numbers, checked weekly, that tell you whether the tunnel is healthy or drifting: how much labor it takes to wash a car, how many one-time washes turn into members, what each car actually costs you, and how often the tunnel breaks or the wash comes back dirty. Track these eight and the problems show up before they show up in your bank account.
| KPI | What it measures | Direction to watch |
|---|---|---|
| Cars per labor hour | Cars washed ÷ total labor hours for the week | Higher is better — falling means you're overstaffed or the line is starved |
| Membership conversion rate | New memberships sold ÷ total washes sold | Higher is better — this is your recurring-revenue engine |
| Average ticket | Total wash revenue ÷ total cars washed | Higher is better — upsells and wash-tier mix move it, not volume |
| Chemical cost per car | Total chemical spend ÷ cars washed | Lower is better — rising means waste, dilution problems, or a leak |
| Downtime hours | Hours the tunnel couldn't run, any cause | Zero is the goal — every hour is lost cars plus reputational damage |
| Rewash rate | Rewashes issued ÷ total cars washed | Lower is better — rising means chemical, equipment, or loading problems |
| Labor % | Total labor cost ÷ total revenue | Lower is better — the single fastest lever on margin |
| Complaints / negative reviews | Count per week, with the cause logged | Lower is better — categorize by cause or the count is useless |
The weekly KPI routine
How to read the table
The eight KPIs split into two jobs: efficiency (cars per labor hour, labor %, chemical cost per car, downtime) tells you whether the tunnel is cheap to run; quality and revenue (membership conversion, average ticket, rewash rate, complaints) tells you whether it's worth running. A common trap: optimizing labor % down until service collapses and membership conversion follows it off a cliff. Read them as a set. And never compare raw KPI values against "industry averages" you read online — every site's costs and market are different. Your site vs. your site's own history is the only comparison that matters.
