Run it the same way every time: the outgoing manager writes it, the incoming manager reads it before touching anything, and anything with an owner gets one.

How to run the 5-minute handoff

Do it face to face (or call if shifts don't overlap)Written notes plus a 2-minute conversation. A note you never discuss is a note the next manager never reads.
Incoming manager reads the sheet before starting their shiftBefore the open, before the first customer, before touching equipment. Surprises at 8:15 AM are preventable — that's the whole point.
Cover equipment status first, money second, staffing thirdThat order: what can stop the tunnel, what affects the count, who's where. Customer issues last. The order matters because the tunnel can't wait.
Every open issue gets a named ownerNot "the team," not "someone" — a name. "Mia: call the tech about the blower by 11." If nobody owns the task, it doesn't get done.
Both managers sign and file the sheetTwo initials, one date. The file is the audit trail — and it's how you prove the handoff happened when something goes wrong.

What goes on the handoff sheet — field by field

Shift basics: date, outgoing manager, incoming manager, timesThe who and when. Obvious, boring, and the thing that's missing when you actually need the record.
Equipment status: what's down, what's degrading, what's finePay stations, conveyor, blowers, brushes — green, yellow, red. Red means: what's wrong, who was called, when they'll arrive.
Chemical status: levels and reorder flagsAny product at or below its reorder point, by name. The next shift should never discover an empty tank — they should read about it first.
Money: drawer variances, safe drop status, any comps or refundsOver/short amounts with names, safe drop confirmed or pending, every comp and refund logged with the reason. Money questions rot fast — answer them on the sheet.
Staffing: who's on, who's late, who's called out, coverage planNames and positions, including the plan for the gap. "Short-staffed" is not a plan; "Devon covers vacuums until Jess arrives at 10" is.
Customer issues and incidents: what happened, what's pendingDamage claims, complaints, rewash promises, anything a customer might follow up on. The incoming manager should know every live fire by name.
Open tasks carried forward, each with an owner and a deadlineIncomplete work doesn't vanish at shift change — it transfers. Name, task, by when. If it has no owner, it's a wish.

Escalation rules — what goes to the owner and when

Escalate immediately: safety issues, cash discrepancies, tunnel-downAn injury, an unaccounted cash variance, or a stopped tunnel: the owner hears about it now, not at the weekly review. When in doubt, escalate.
Escalate same day: customer damage claims, repeat equipment failuresAny damage claim gets documented and reported before the customer leaves the lot. Same failure twice in a week is a replacement conversation, not a repair conversation.
Routine issues stay on the sheet with an owner — no escalation neededEverything else goes on the log with a name and a deadline. Escalation is for the urgent, not the important; the sheet handles the important.

Why the handoff is the cheapest insurance you have

Every site runs two businesses a day: the day shift and the night shift. Without a handoff, they're two separate businesses that share a tunnel — and they learn everything twice, including the expensive lessons. A five-minute handoff with a written sheet means the site's memory survives the shift change: equipment issues don't get rediscovered, cash questions don't rot, staffing gaps don't surprise anyone. It's five minutes. The alternative is an opener standing in front of a dead pay station at 7:45 AM with no idea it died at 4 PM. If nobody owns the task, it doesn't get done — and the handoff sheet is where ownership transfers.
